Shadow AI is the use of AI tools, models, agents, browser extensions, or AI-enabled SaaS features without formal approval, oversight, or controls. Examples include employees pasting customer data into personal chatbot accounts, developers using personal model API keys, teams installing meeting bots without review, or business users connecting AI apps to Google Drive, SharePoint, Slack, CRM, or email without understanding the permissions they granted.
Why Employees Use Shadow AI
Employees usually use shadow AI because the approved option is missing, slow, too restricted, or unknown. They are trying to draft faster, summarize documents, answer customer questions, write code, prepare reports, or avoid repetitive work. Treating all shadow AI as bad behavior misses the point. The search demand exists because companies want to know how to find unapproved usage without killing productivity. The better answer is to provide approved AI workflows that are easier to use than the risky alternatives.
Where to Look First
Start with high-signal sources: DNS and network traffic to known AI domains, SaaS discovery logs, OAuth app grants, browser extension inventories, endpoint telemetry, expense reports, corporate card charges, help desk tickets, code repositories, CI logs, and identity-provider sign-ins. No single source finds everything. Shadow AI detection works best when IT, security, finance, and engineering compare signals and build a practical inventory of likely tools and workflows.
Classify the Risk
Not every shadow AI finding deserves the same response. A public grammar tool used for non-sensitive internal notes is different from an AI app with broad email access or a coding agent running with production credentials. Classify findings by data touched, permissions granted, user group, business criticality, retention terms, and whether the tool can take actions. This lets teams respond proportionally instead of creating a blanket ban that drives usage further underground.
Turn Detection Into a Safer Path
The best shadow AI programs do three things after detection: explain the risk to the team, offer an approved alternative, and use controls to prevent repeat exposure. That may mean moving the workflow into a governed chat workspace, adding sensitive data masking, approving a specific tool under limited conditions, or blocking a high-risk connector. Detection without a replacement path creates frustration. Detection plus a better approved workflow changes behavior.
Write a Shadow AI Policy
A shadow AI policy should be short and specific. It should define approved tools, restricted data, prohibited AI connectors, request process for new tools, rules for personal AI accounts, expectations for human review, and consequences for repeated unsafe use. The policy should also state that employees are encouraged to ask for approved AI support rather than hide useful workflows. Governance works better when employees see it as enablement, not punishment.
